The engagement

Five tiers, from one coach to the whole practice.

Each tier ships something your coaches keep. Open "trust controls" to see how identity, guardrails, evaluations, observability and cost are handled at that tier.

1

Day one · The coach alone

Orientation

A safe, private way for the coach to start using AI.

We shipA business AI setup under the coach's own login, an anonymisation routine for notes, and a first AI-drafted agenda or summary the coach has reviewed.

Trust controls
Identity
A business AI plan under the coach's own login.
Safety & Guardrails
Notes are anonymised before prompting, with no names or confidential retrospective content. Training on data is turned off. AI drafts, the coach decides.
Evaluations
The coach checks outputs against facilitation they know works.
Observability
Prompts that worked are kept, and AI-drafted agendas, summaries and reports are marked.
FinOps
One seat, or the company's existing plan.
2

Day two · With the teams

Implementation

Bring AI into the work with the teams, openly and by agreement.

We shipShared coaching agents and skills (a retrospective facilitator, sprint summariser and backlog refiner) with named owners, plus a team agreement on AI use written with the team.

Trust controls
Identity
Shared agents and skills have named owners; teams use them under their own logins.
Safety & Guardrails
The team agreement sets what is in bounds and what stays human: conflict, performance and feedback. AI involvement is always visible.
Evaluations
Team feedback on outputs: did the summary capture what was said, and were refined stories usable?
Observability
Usage shows which ceremonies and artifacts use AI; artifacts trace back to source notes and the agent that produced them.
FinOps
Shared team seats, with usage reviewed at the monthly retrospective.
3

Two-week engagement · The coach's reusable kit

Distillation

Turn good facilitation into consistent, repeatable coaching that uses fewer tokens per run.

We shipTemplates for retrospectives, sprint reviews, story writing, team health checks and reports, plus skills that fill them from the team's real context.

Trust controls
Identity
Every template and skill has an owner and a version; every artifact shows which template produced it.
Safety & Guardrails
Anonymisation, privacy rules and "stays human" boundaries are built into the templates, so the safe way is the default.
Evaluations
Reference inputs (sample retrospective notes, a sample backlog) with known good outputs. Before-and-after comparisons show quality holding while preparation time drops.
Observability
Usage shows which templates teams adopt, skip or rewrite; artifacts trace to the template and inputs.
FinOps
Tokens and preparation time per ceremony or report, measured before and after: your proof of value and baseline.
4

A few weeks · Across several teams

Expanding

Extend the kit across teams and connect it to the tools they already use.

We shipRead-only connections to Jira, Confluence or Azure DevOps, a cross-team view of AI-supported practices, and cost reporting per team or agile release train.

Trust controls
Identity
Coaching skills connect read-only by default, with write access only where agreed.
Safety & Guardrails
Team data stays within each team unless shared deliberately. Metrics are never used to judge individuals. A human signs off before AI updates any backlog.
Evaluations
Tier 3 reference inputs are re-run whenever templates or models change.
Observability
A cross-team view of which practices and templates AI supports, with artifacts linked to their source data.
FinOps
Costs are tagged per team or agile release train and reported to sponsors against the Tier 3 baseline.
5

A few months · The coaching practice or agile office

Scaling

Govern AI-assisted coaching as a practice across the organisation.

We shipA register of coaching templates, skills and agents, organisation-wide ethics for AI in people processes, and outcome measures tied to agile metrics.

Trust controls
Identity
A register of coaching assets with owners and versions, governed as practice assets.
Safety & Guardrails
No surveillance and no scoring of individuals, aligned with HR and privacy policy.
Evaluations
Outcome measures: do AI-assisted teams improve flow, predictability or team health against a baseline?
Observability
An organisation-wide view of which coaching assets are used and what they produce, traceable to their inputs.
FinOps
Cost per team or per coached outcome, reported alongside agile metrics.

Why Context Compression matters.

Context Compression turns good facilitation into repeatable assets. With psychological-safety rules built into the templates, teams can trust the kit, not just the coach.

The reference inputs and baselines created here give every later tier something solid to measure against.

Value evidence

How you'll know it's working.

Measured against the baseline set in Tier 3, so the numbers stand up to scrutiny. How we make ROI trustworthy

Preparation time

Time per ceremony or report, before and after the kit.

Artifact adoption

Which templates teams use, skip or rewrite.

Flow and predictability

Delivery flow and predictability for AI-assisted teams against the baseline.

Team health

Tracked at team level, never by scoring individuals.
